What you will leave with
You will write a decision map with approval conditions, evidence, and exception routes.
01
Separate decisions from routine steps.
Identify the point where a person must accept a commitment, exception, or change. State the decision in plain language and list the evidence the reviewer needs. Avoid adding an approval merely because a stage exists. Confirm which parts can be represented with the workflow and access controls available in your workspace.
02
Define authority and unresolved cases.
Name the role allowed to approve, reject, or return work for clarification. Decide what happens when that person is away, when information is missing, or when the request exceeds the role’s authority. An unanswered request is still unanswered; it does not become approved because time has passed. Keep the next action and owner visible.
03
Revisit approval when the basis changes.
Record what was reviewed and the scope of the decision. Define which later changes require a fresh review, such as a different amount, recipient, or delivery commitment. Test a normal approval, a rejection, and a changed request. An AI agent may prepare context where appropriate, but the responsible person retains the decision you have assigned to them.
Example to adapt
Illustrative example: a service exception
A fictional service team needs a manager to accept a delivery exception. The reviewer sees the customer impact, proposed action, and available alternatives. If the requested date changes after approval, the original decision does not automatically cover the new commitment. The request returns to the designated reviewer.
Try it with your team
Write one decision in full.
Choose a sample exception. Define the trigger, required evidence, authorized reviewer, approval result, rejection result, and missing-information route. Add one change that invalidates the earlier approval. Verify the proposed design against the controls available before implementing it.
Check your work.
