What you will leave with

You will create a short improvement backlog with evidence, impact, effort, and a review decision.

01

Capture the need behind the request.

When someone asks for a feature, record the problem, affected people, a concrete example, and the desired outcome. Separate the need from the proposed implementation. Check whether the issue is caused by unclear ownership, training, or data before assuming another feature is required. Combine duplicate requests around the same business problem.

02

Compare impact with effort and dependencies.

Use a small shared set of criteria: business impact, frequency, confidence in the problem, effort, and dependencies. Consider maintenance and training as part of the cost. Do not assign false precision to guesses; record what still needs investigation. A modest change with clear evidence may be more useful than an ambitious project with unclear ownership.

03

Commit to a small next step.

Choose a manageable improvement and name its owner, acceptance criteria, and review point. Keep deferred ideas visible with a reason, rather than implying everything has been promised. After release, compare the outcome with the original need and use what you learned to choose the next item. The roadmap should change when the evidence changes.

Illustrative example: three competing requests

A fictional operations team receives requests for a new dashboard, a clearer handoff, and an additional connector. Repeated incomplete handoffs have specific examples and a known owner, so the team first tests a small handoff improvement. The dashboard and connector remain recorded with the information needed to reassess them.

Prioritize five improvement ideas.

Use sample requests. For each, describe the problem, affected role, supporting example, expected impact, effort uncertainty, and dependencies. Choose one next item with acceptance criteria and an owner. Explain why the others are deferred and what evidence would change that decision.

Check your work.

Put your understanding to the test

03questions
01A team asks for a new dashboard. What should you clarify before prioritizing it?
02Two ideas have similar potential impact. One has unclear dependencies and no owner. What should the comparison include?
03A deferred request gains new evidence of significant customer impact. How should the roadmap respond?
